To harness this potential, companies are expanding their organizational structure with new service lines dedicated to critical capabilities and are redefining roles, responsibilities, and incentives.

The goal is an “agentic” organization where routine work is handled by AI agents, freeing human experts to focus on strategic and creative tasks.

This article outlines five key service lines to add, how to split work between humans and AI agents, and governance measures—including compensation and oversight—needed to ensure a successful transformation.

It is a general framework for building an AI-augmented organization, not tailored to any single company.

Service Lines to Add

To drive an AI-centric transformation, companies should formalize new service lines (major functional groups) each with clear charters and accountable leadership.

These service lines ensure the organization covers all facets of AI deployment, from risk management to talent development.

The following five service lines are critical:

1. Risk & Compliance: Focuses on data privacy, audit, and cyber-resilience for all AI initiatives.

As generative AI tools proliferate, managing AI risks and regulatory compliance has become a top concern for executives (Deloitte).

A dedicated Risk & Compliance line establishes policies for ethical AI use, monitors compliance with regulations (e.g. GDPR, HIPAA), and builds cyber-defense into AI systems.

It also ensures “embedded guardrails” are in place – for example, having AI systems automatically check outputs against policies and log all actions.

The service line’s mandate is to make “automation first” but safe, balancing speed with security and trust.

By chartering this group, organizations can proactively mitigate AI-related risks while enabling innovation.

2. Product & Innovation: Drives new AI solution incubation – taking ideas from prototype to profit and loss (P&L) responsibility.

This group functions as an internal AI incubator or lab, experimenting with emerging technologies (e.g. generative AI applications) and rapidly prototyping services.

Critically, it is tasked with turning successful prototypes into revenue-generating products, bridging the gap between experimentation and business value.

Industry experts emphasize that tech leaders must move beyond supporting roles to actively “build new digital- and AI-first businesses that generate revenue,” taking on real P&L accountability for these innovations (McKinsey & Company).

By appointing a Product & Innovation service line owner with P&L ownership, companies incentivize the creation of viable AI-powered offerings that contribute to the bottom line.

This team also scouts emerging AI trends and ensures the enterprise stays on the cutting edge.

3. Delivery Engineering: Provides the infrastructure, platforms, and DevOps/MLOps needed to scale AI solutions from pilot to production.

In effect, these layers embed AI capabilities and governance throughout the company.

Human vs. Agent Responsibilities

AI agents (software bots, machine learning systems, etc.) are tasked with the repeatable, data-driven, or high-volume work that can be reliably automated.
